Six principles I’ve only learned by being wrong about each one first.

This is the operating manual I’d hand to a CEO before our first meeting. It is updated when I learn something new.

The first 90 days are diagnostic, not heroic.

Most CRO mandates fail in the first quarter because the new hire ships motion before they ship clarity. I spend the first six weeks listening — to customers, to product, to the deals that died. The plan I write at week eight is the plan that holds for two years.

Every revenue function has one bottleneck. Find it before fixing anything.

Pipeline isn't usually the problem. Conversion isn't usually the problem. The problem is upstream of both — usually positioning, sometimes pricing, occasionally qualification. The fastest revenue lift I've ever shipped came from changing the supply side of a real-estate brokerage.

Build the playbook before you hire the team.

If a sales manager has to invent the process while running it, both the process and the manager get worse together. Every commercial function I've built starts with a written playbook — qualification, objection handling, proposal templates, partner onboarding — and the team is hired into a system that already works.

In regulated markets, your lawyer is part of the sales team.

The best CROs in fintech, RWA, and proptech share one thing: they treat compliance as a co-seller, not a gatekeeper. Looping the regulator in early shortens cycles and turns a perceived obstacle into a moat.

Languages are infrastructure.

I work in English, Russian, Urdu, and Hindi because the alternative — translators, account managers passing context — adds latency and removes nuance. A market you can't operate in personally is a market where you'll always be second-best.

Numbers I can't defend, I don't say.

Every commercial leader has a war chest of round numbers — '10× growth,' 'tripled the team,' 'closed seven figures.' Most of them collapse under five minutes of due diligence. I'd rather understate and have a recruiter check.
